Choosing the implementation partner matters more than choosing the Odoo edition. Odoo itself is the same software for everyone; the result depends on who configures it, who understands your processes and who is still there after go-live. This checklist is written from the buyer's side. For a data-driven shortlist, you can answer a few questions to get matched.
The checklist
- References in your industry. odoo.com publishes each partner's reference count and industry focus in its partner directory. Ask for two customers of similar size and sector, and speak to them.
- Certified experts on the current version. The directory lists certified people per Odoo version. A partner with no certifications on the version you will run is a warning sign; ask who exactly will work on your project.
- Project-size fit. The directory shows average and largest project sizes in users. A partner whose usual project has 5 users may struggle with 150; one whose usual project has 200 may be too heavy for 10. Match your size to their typical size.
- Local requirements. Germany: DATEV export, XRechnung and ZUGFeRD e-invoicing, GoBD-compliant archiving. Austria: BMD or RZL interfaces, RKSV for cash registers. Switzerland: Abacus or bexio, QR-bill, Swissdec payroll. Ask for a live demo of the one that matters for you, not a promise.
- Experience taking over projects. If a previous implementation went wrong, you need a partner who can audit it honestly. Only 13% of the partners whose website we read mention this explicitly.
- Pricing transparency. Only 25% publish prices. Not publishing is normal, but the partner should be able to give a range after one conversation.
- Pricing model. See the next section; the model decides who carries the risk.
- Free first consultation. 56% offer one. Use it to test how well they ask questions.
- AI-assisted delivery. 11% describe concrete AI use in their delivery (for example for data migration, testing or documentation). Ask what it changes in the estimate, not whether they "use AI".
- Team size and location. Who does the work: employees in your time zone, a nearshore team, or offshore subcontractors? None is wrong, but you should know, and know who your single point of contact is.
- Support model. Clarify response times, who handles hosting (39% offer it), upgrades to new Odoo versions, and what happens when your contact leaves.

Red flags
- No reference you can call, or only references from other industries.
- A quote without a scope document or without stated assumptions.
- Promises of a fixed price before any workshop or process analysis.
- Pressure to sign quickly, or heavy discounts that expire.
- Vague answers on who will actually do the work.
- No clear answer on local compliance (DATEV, QR-bill, BMD) when you need it.
- Everything is "standard Odoo" with no mention of testing or training.
Comparing three offers on the same brief
Write one brief: company size, users, modules, integrations, local requirements, deadline. Send it unchanged to three partners and compare:
- What is included, and what is explicitly excluded (data migration, training, custom development).
- Assumptions behind the estimate and how overruns are handled.
- Named team and their certifications.
- Timeline with milestones and your own responsibilities.
- Run costs after go-live: support, hosting, upgrades.
